摘要
H厂多条生产线存在平衡率低,在制品较多,各工位工作负荷差别较大等问题,运用价值流图分析生产系统的物料流和信息流,识别问题产生的原因,运用工业工程的基础手法,以ECRS为工具,进行工序重组,消除瓶颈工序和生产车间的在制品堆积,实现各工位负荷均衡和一个流生产,改善后生产线平衡率由原来的51.89%提高到72.24%,改善效果显著。
Many production lines in the H factory have problems such as low balance rate,high number of products,and large differences in workload between stations.The value stream map is used to analyze the material flow and information flow of the production system,to identify the cause of the problem,and to use industrial engineering.The basic method is to use ECRS as a tool to reorganize the process,eliminate the bottleneck process and the in-process product accumulation in the production workshop,realize the load balance of each station and a flow production.After the improvement,the balance rate of the production line is increased from 51.89%to 72.24%.The effect is remarkable.
